Project Restructuring: CLI, Tools, and Scripts Organization

Overview

Major refactoring to organize 38 scattered Python files and shell scripts into logical directories, improving developer experience and project maintainability. The root directory now contains only config files and core package directories, making the project immediately navigable for new contributors.

**Ubuntu/Debian:**
sudo apt install pandoc libpango-1.0-0 libpangocairo-1.0-0 libgdk-pixbuf2.0-0 libffi-dev

Note: Pandoc enables Word/HTML exports. WeasyPrint dependencies enable PDF generation.

README.md - Added system dependencies for new users:

MARKDOWN
### System Dependencies (Optional but Recommended)

# macOS
brew install pandoc cairo pango gdk-pixbuf libffi

# Ubuntu/Debian
sudo apt install pandoc libpango-1.0-0 libpangocairo-1.0-0 libgdk-pixbuf2.0-0 libffi-dev

# Windows
# Download Pandoc installer from https://pandoc.org/installing.html
# Install GTK for WeasyPrint from https://github.com/tschoonj/GTK-for-Windows-Runtime-Environment-Installer

WARP.md - Updated all file path references:

MARKDOWN
# Before
alias export-branded="python export-branded.py"
alias improve-section="python improve-section.py"

# After
alias export-branded="python cli/export_branded.py"
alias improve-section="python cli/improve_section.py"

Cleanup

Removed Files

pandoc-3.8.2.1-x86_64-macOS.pkg (26 MB)

  • Reason: Redundant installer stored in repository

  • Replacement: Users install via brew install pandoc or download from official source

  • Benefit: Reduced repository size by 26 MB

  • Note: pypandoc auto-downloads if needed, making bundled installer unnecessary

Benefits

Developer Experience

Before:

  • 38 Python scripts scattered in root directory

  • Unclear which scripts are user-facing vs. development tools

  • Test logs mixed with source code

  • Difficult to find specific tools

  • 26 MB unnecessary installer in repository

After:

  • Clear separation: cli/ (user tools), tools/ (dev), scripts/ (one-offs)

  • Root directory clean with only config files

  • Visual PROJECT-STRUCTURE.md for quick onboarding

  • Logs organized in output/logs/

  • 26 MB smaller repository

Maintainability

Improved:

  • Logical grouping by purpose (user-facing vs. development vs. one-time)

  • Easy to add new tools (clear directory for each type)

  • Import paths more explicit (cli.export_branded vs. export_branded)

  • Reduced confusion about which scripts are production vs. experimental

Example: Adding a New Export Format

BASH
# Before (ambiguous location)
touch new-export-tool.py # Where does this go?

# After (clear location)
touch cli/export_new_format.py # Obvious: user-facing CLI tool

New Contributor Onboarding

Simplified Navigation:

  1. Read README.md for project overview

  2. Review PROJECT-STRUCTURE.md for directory layout

  3. Check CLAUDE.md for development instructions

  4. Explore cli/ for user-facing tools

  5. Check tools/ for testing scripts

  6. Review src/ for core package code

Previously: Had to grep through 38 scripts to understand project organization.

File Organization Principles

Decision Framework

When adding a new file, use this framework to determine location:

Is it user-facing? → cli/

  • Export tools, batch processors, improvement tools

  • Invoked directly by users generating or exporting memos

Is it for development/testing? → tools/

  • API tests, integration tests, validation scripts

  • Used during development to verify functionality

Is it a one-time fix or migration? → scripts/

  • Data migration, one-off bug fixes, legacy POCs

  • Not intended for regular use

Is it core package logic? → src/

  • Agents, workflow, state management, utilities

  • Imported and used by other modules

Is it configuration or templates? → templates/ or data/

  • Brand configs, outlines, company data

  • Loaded at runtime

Is it generated output? → output/ or exports/

  • Memo artifacts, exported files

  • Created during workflow execution

Testing & Validation

Pre-Migration Testing

  • ✅ All export tools tested with example memos

  • ✅ Import paths verified in modified files

  • ✅ API tests confirmed working from new locations

  • ✅ Batch scripts tested with new paths

Post-Migration Validation

  • ✅ python cli/export_branded.py - Works

  • ✅ python cli/improve_section.py - Works

  • ✅ python tools/validate_outlines.py - Works

  • ✅ python -m src.main "Company" - Works (unchanged)

  • ✅ All import paths resolved correctly

  • ✅ PROJECT-STRUCTURE.md generated and verified

Backward Compatibility

  • Python imports: Updated where needed (2 files)

  • CLI usage: Requires new paths (documented in WARP.md)

  • Workflow: No changes required (core src/ unchanged)

Migration Impact

Breaking Changes

CLI Command Paths: Users must update any scripts or aliases:

BASH
# Before
python export-branded.py memo.md --brand hypernova

# After
python cli/export_branded.py memo.md --brand hypernova

Mitigation: All documentation updated with new paths.

Non-Breaking Changes

Core workflow unchanged:

BASH
# Still works exactly the same
python -m src.main "Company Name"

Package imports unchanged:

PYTHON
# Still works (src/ structure unchanged)
from src.agents.writer import writer_agent
from src.state import MemoState

Future Considerations

Phase 2: CLI Package (Planned)

Consider converting cli/ into a proper Python package:

PYTHON
# Future: Install CLI tools as package
pip install investment-memo-cli

# Use as installed commands
memo-export --brand hypernova memo.md
memo-improve "Company" "Team"

Benefits:

  • System-wide CLI commands (no need for python cli/...)

  • Entry points via setuptools

  • Better distribution for non-developers

Phase 3: Monorepo Structure (Planned)

If project grows, consider splitting into separate packages:

investment-memo-monorepo/
├── packages/
│ ├── core/ # src/ package
│ ├── cli/ # CLI tools package
│ ├── templates/ # Template package
│ └── tools/ # Development tools

  • PROJECT-STRUCTURE.md - Visual directory tree and organization guide

  • CLAUDE.md - Updated with system dependencies and new paths

  • README.md - Updated with system dependencies

  • WARP.md - Updated with new command paths

Developer Notes

Adding New Files

User-facing export tool:

BASH
touch cli/export_new_format.py

Development test:

BASH
touch tools/test_new_feature.py

One-time data migration:

BASH
touch scripts/data/migrate_v2_to_v3.py

Core package functionality:

BASH
touch src/agents/new_agent.py

Updating Import Paths

If moving files between directories, update imports:

PYTHON
# Moving from root to cli/utils/
# Update references:
from fix_citations import consolidate_footnotes
# to:
from cli.utils.fix_citations import consolidate_footnotes

Testing After File Moves

Always test:

  1. Direct script execution: python cli/script.py

  2. Import as module: from cli.script import function

  3. Relative imports within package

  4. Entry points (if using setuptools)
